In 2023, Showa Denko and Hitachi Chemical, two traditional Japanese companies, were merged. By 2026 the merged company had been completely transformed. This case describes how their CEO and CHRO systematically changed the company and its culture. It illustrates how the combination of leader actions, employee engagement, aligned rewards, symbolic actions and new HR processes were used in a systematic way to transform the company and its culture.
